We keep asking why founders fail. The better question is: What are our institutions structurally optimized to produce? At Arise Innovations, I work with the stakeholder systems around science ventures: • public-private innovation programs, • venture studios, • investors, • corporate innovation units, and • policy-facing ecosystem actors. I assess how their internal short-term actions shape long-term outcomes across portfolios. This means analyzing how KPI systems, reporting cycles, budget sequencing, resource allocation, and governance logic interact over time, and what those interactions make more likely. Because strong programs and rational decisions do not automatically produce strong outcomes. When internal incentives compound in the wrong direction, even sensible systems can generate unintended portfolio effects. Based on 13+ years at the lab-to-market intersection, across 200+ deep tech ventures and 25+ international innovation initiatives, I built the 4x4 TETRA Deep Tech Matrix to model these structural interactions ex ante, before they surface as costly risk and change management issues. The model shows what an institution’s current architecture is statistically biased to produce over long deep tech horizons, and where targeted adjustments can improve defensibility, mandate renewal, and compounded outcomes without restructuring the system itself. This matters even more now because European innovation policy is moving away from activity and visibility metrics toward measurable market uptake, long-term impact, and explicit assessment of market access performance.
