About

Most deep-tech failures are not engineering failures. They're alignment failures. The business model says one thing. The org chart says another. The architecture says a third. Everyone is executing. I've led engineering teams for 15+ years in Silicon Valley, Europe, and the Middle East. Startups with 5 people. Organizations with 200. I keep seeing the same thing: smart people, good technology, missed timelines. It's rarely the tech. It's misalignment across four layers: โžœ ๐—•๐˜‚๐˜€๐—ถ๐—ป๐—ฒ๐˜€๐˜€ ๐—บ๐—ผ๐—ฑ๐—ฒ๐—น Are we building for a market that exists, on a timeline the company can afford? Does the team structure produce the system we actually need? Can the technology evolve at the speed the business demands? Can we ship a working product every few weeks with confidence? I call this the In the Alignment Stack, when these four layers pull together, companies ship. When they don't, it doesn't matter how good your engineers are. I work across hardware, software, teams, and business in AI, robotics, automotive, and IoT. Here I write about why strong teams still get stuck, and what the ones that ship do differently: โ–ธ teardowns of real companies โ–ธ recurring failure patterns in deep-tech โ–ธ organizational mistakes that kill good technology โ–ธ practical ways to align strategy, structure, architecture, and execution If you build products, lead engineering, or invest in deep-tech, tell me what alignment problem you're dealing with and let us connect.

Opentier

General Manager | Founder

Sep 2024 โ€“ Dec 2025 ยท 1 yr 3 mos

  • Founded OpenTier to solve a structural problem in robotics and mobility: companies building production systems with open-source foundations had no integration layer between cloud intelligence and edge execution. The gap was not technical. It was organizational and architectural.
  • Built and scaled a distributed engineering team across 4 countries. Designed the full-stack architecture (cloud-native to edge/ROS2) and, more importantly, the team topology and integration cadence to ship it. Applied Alignment Stack principles from day one: business model constraints shaped the org, the org shaped the architecture, the architecture shaped the release system.
  • Key outcomes: production-grade open-source robotics platform, cross-functional team operating on a consistent integration rhythm, and a go-to-market aligned with the technical delivery capability.

Apex.ai

Director EU / Senior Product Manager / Head of Engineering / Engineering Manager

Nov 2019 โ€“ Aug 2024 ยท 4 yrs 9 mos ยท Berlin, Germany

  • Joined when the EU engineering operation was not there yet. Left as Director EU and Senior Product Manager with a scaled team and product organization.
  • This role was a live case study in every Alignment Stack layer. Apex.AI was building safety-certified middleware (ROS 2 / DDS) for autonomous vehicles
  • The technical challenge was real and the company pioneered in the effort in this domain, but the harder problems were organizational: how to structure teams across US and EU time zones so architecture decisions did not get made by geography
  • How to align product management with engineering when the customers (OEMs) had 18-month qualification cycles but the board expected quarterly progress. How to build a platform without falling into the Platform Graveyard pattern
  • We built the first ASIL-D certified C++ product in the market with a team that is orders of magnitude smaller than the attempts done by established companies

Opensynergy

Project Lead / Senior Software Engineer

May 2016 โ€“ Oct 2019 ยท 3 yrs 5 mos ยท Berlin Metropolitan Area

  • Led cross-functional delivery of virtualization and communication frameworks for Daimler, BMW, and Panasonic, spanning charging units and infotainment systems. Managed the full alignment chain: translating OEM business requirements into architectural decisions, structuring team ownership to match system boundaries, and holding integration cadence across partners with competing priorities.
  • Early member of the AUTOSAR Adaptive Consortium (ARA COM Working Group), shaping the communication management standards that now underpin SDV platforms industry-wide. Saw firsthand how standards bodies succeed or stall based on organizational alignment between competing OEMs.

Software Development Engineer

Dec 2013 โ€“ Apr 2016 ยท 2 yrs 4 mos

  • Architected service-oriented solutions in the Calibre D2S suite, the semiconductor industry's leading EDA platform used by Intel, TSMC, and Samsung for physical verification.
  • Designed the SOA architecture that enabled cross-platform performance, delivering a 40% throughput improvement on critical verification workflows.
  • Working inside a platform used by 90% of chip manufacturers showed me what a real platform looks like: clear customer, clear interface contract, and architecture that serves the business model rather than fighting it

Valeo

Software Design Lead / Software Engineer

Aug 2011 โ€“ Nov 2013 ยท 2 yrs 3 mos

  • Delivered embedded solutions deployed in millions of vehicles for Ford, BMW, Toyota, VW and others. Worked on the design of systems where the gap between what business promised customers and what engineering could deliver on a given timeline was constant and structural
  • Started in Cairo, moved into the European automotive ecosystem. This is where I first saw the pattern I now call the Strategy-Execution Gap: business models assuming rapid iteration while engineering operated in waterfall, with architecture that could not support incremental delivery. Each layer told a different story. That observation shaped everything I have built since
