Walking into a company as their first PMM is my default setting. No documentation. No processes. No roadmap. Just a mandate to build something from scratch while everyone around me had opinions about what marketing should be. The first time, the repositioning work I led helped secure a $10M Series A at Zenhub. The second time, at Tinybird, I was doing it again in a technical product category most marketers actively avoid. Developer data infrastructure is not an easy thing to make compelling. I built their messaging framework and sales enablement from scratch, translating something genuinely complex into a story their sales team could actually use. The third time, at Stashpad, I took a product pivot and turned it into a launch that hit #9 on Product Hunt, got covered by TechCrunch and exceeded growth targets by 150%. Twelve years later, the pattern is still the same. First-time PMMs are capable, motivated and deeply unsure whether anyone sees them as valuable. They spend their first 90 days either trying to prove too much too fast, or waiting for permission to do the work that actually matters. Most of them are doing the wrong things, not because they are not good enough, but because nobody has ever told them what the right things actually are. That is what I write about here. The tactical and strategic realities of being a founding PMM in a B2B SaaS company. What to do in your first 90 days when there is no playbook. How to build credibility with a founding team that is not always sure what product marketing even does. Where the leverage actually sits when you are one person with no budget and a lot of opinions pointed at you.
